2026 ZiPS Projections: Pittsburgh Pirates
For the 22nd consecutive season, the ZiPS projection system is unleashing a full set of prognostications. For more information on the ZiPS projections, please consult this year’s introduction, as well as MLB’s glossary entry. The team order is selected by lot, and the next team up is the Pittsburgh Pirates.
Batters
From a pure talent standpoint, the Pittsburgh Pirates are in better shape than their 71-91 record this season might suggest. Still, the organization always feels like it’s on a giant treadmill because when the time to increase the level of investment comes, the push is always extremely underwhelming. The Pirates have actually gotten slightly better at committing to payroll (slightly!), but when they do spend, they frequently do so in rather unproductive ways.
The construction of the offense provides a good example. One area where the team actually has some depth is in viable role players and marginal starters. And yet, when the wallet finally gets pried open (again, slightly!), rather than go after the kind of big score that’s been hard for them to develop themselves, they tend to spread that money around to… viable role players and marginal starters. Spending nearly $17 million on Andrew McCutchen, Isiah Kiner-Falefa, and Tommy Pham wouldn’t break the bank of a normal team, but when you’re the Pirates, with a pre-benefits payroll under $90 million, that’s a significant chunk of your budget that didn’t do much to make the team better in 2025 or at any point in the future. McCutchen was an amazing player at his best and is still a fan favorite, but he’s already gotten what amounts to a three-year retirement tour in Pittsburgh. If the team can’t think of something more productive to do with those at-bats, that’s a failure of imagination.
Oneil Cruz’s 2025 season was a curious one, in that he did better than he ever has at laying off bad pitches, and absolutely crushed the ball generally, but got objectively worse results. You have to at least wonder if the sudden full-time conversion to the outfield took away some of the attention that might have been better spent focusing on becoming a more well-rounded hitter. I remain far from convinced that there was an emergency that required him to move off of shortstop before Konnor Griffin arrives, or that the swap to Kiner-Falefa did anything of value. ZiPS actually thinks that Cruz will be fine in center field since speed is so important there, but there’s a real split between the 2025 Statcast (+4 runs) and SIS (-14 runs) numbers. I still think there’s a 40-homer hitter hiding somewhere in Cruz, but it’s getting rather late in the day for the Pirates to discover him.
Since the team has good role player depth, they aren’t projected to be truly awful anywhere except designated hitter. With some health, and some creativity mixing and matching the various spare parts at the weaker positions, this could be a halfway adequate lineup. ZiPS is absolutely RAM-over-chipset in love with Griffin, and the quicker he shoves his way through the high minors, the better the Pirates will be. Still, once you get past him and Cruz, it’s a lot of guys who might be fine but aren’t true breakout candidates.
Pitchers
Well having Paul Skenes at the top of the rotation sure is a nice way to start things off! Of course the question is just how long it is before Skenes is shipped off to a team more interested in paying him, and general manager Ben Cherington saying that he “is going to be a Pirate in 2026” is a little worrisome for its specificity. After all, Skenes can’t hit free agency until after the 2029 season, and saying that he’ll be on the team “in 2026” doesn’t preclude a trade deadline mega-deal. There’s really nothing in Skenes’ profile to worry about apart from the normal fretting over possible injury, which is the case for every pitcher past, present or future — at least until we figure out a way to give pitchers ligaments bio-engineered to be stronger. The Hall of Fame comps continue past the first three below; everyone who pitches like Skenes is a Hall of Fame talent.
Mitch Keller is a solid no. 2 starter and Bubba Chandler is projected to build on his 2025 debut; if the Pirates are fortunate with injuries, they’ll be a reasonable complement to Skenes at the top. Elsewhere, more innings from Braxton Ashcraft is a good thing, at least in the ZiPS view, and Jared Jones is ostensibly returning from internal brace surgery on his right elbow fairly early in the season. Guys like Mike Burrows, Johan Oviedo, and Hunter Barco all get very respectable, if unexciting, projections. Overall, the rotation is a Wild Card-worthy group.
Keeping with the “respectable, if unexciting” theme, we come to the Pittsburgh bullpen. There isn’t a whole lot of crazy upside here, but ZiPS does see the Pirates as having four pitchers with ERAs in the 3.00s in relief: Dennis Santana, Carmen Mlodzinski, Justin Lawrence, and Dauri Moreta. Now, most of these guys project in the high 3.00s, but the relief corps isn’t a disaster. A whole slew of other relief options project better than a 4.50 ERA, and while that’s not a very praiseworthy line to draw, at least the games will end before they get too ugly. If this team does get into a Wild Card situation over the next year or two, they might need to bring in outside bullpen help, but considering how tight their budgets are, it’s understandable that the front office hasn’t done so just yet.
Without any major disasters, the Pirates could creep into the low 80s wins-wise, but I expect a high-70s finish that adds six or seven wins to their 2025 total to be the most likely outcome.

WAR values might differ slightly from those that appear in the full release of ZiPS. Finally, I will advise anyone against — and might karate chop anyone guilty of — merely adding up WAR totals on a depth chart to produce projected team WAR. It is important to remember that ZiPS is agnostic about playing time, and has no information about, for example, how quickly a team will call up a prospect or what veteran has fallen into disfavor.

Pitchers REALLY like playing in Pittsburgh, especially LHPs. I would not be surprised if they signed a good FA pitcher who wants to rebuild value, even though the Pirates rotation looks solid… and then have their tier 2 starters throw out of the bullpen occasionally to supplant the as stated the “respectable, if unexciting” bullpen.
I don’t know whether the players exist for this to work, but what I’d look to do is to A. trade a young SP, plus a couple other pieces, for a bat-first COF, and B. replace that SP with a back of rotation FA. The projection for LF/DH is so bad that the downgrade from Burrows or Ashcroft to Jose Quintana or whoever would be more than made up.
PS Dan’s diagnosis of Cherington’s idiotic approach to FA spending is spot on, although I guess I should note that Pham struggled for 2-3 months with his weird eye thing, and then hit like an All-Star for 3+ months.
Is it Cherington’s idiotic approach to FA spending or Nutting’s refusal to get locked in to a multi-year, nine figure player contract? Inquiring minds want to know.

Trades can be made.
They have 6 good starters Michael. They need to sign 2 good hitters and they could contend. If only Bob “Nothing” would open his wallet the Pirates could be in business. Rumours suggest they “might” spend. I sure hope they do.
They also need bullpen help. One way to rectify that is to sign a starter and put Burrows and Ashcraft in bulk relief roles. And if anyone goes down in the rotation, they can step in.
My opinion is that if they have three roads, all of which would be effective.
1) Give Paul Skenes an extension. Whatever he wants, he gets. $250M? $300M? $400M? Pay the man.
2) Tear down again and hope to build around Konnor Griffin, Seth Hernandez, etc. Yes that means trading Skenes.
3) Trade every single prospect with an ETA of 2027 or later for players whose team control perfectly matches that of Paul Skenes. And maybe some whose ETA is 2026. Build the best possible team for four years and be the team that everyone fears before bottoming out at the end of it.
But I do not think the Pirates will do any of them.
Pirates control Skenes for 4 years and approximately $70M. I think a 6 year deal starting in 2026 for $150M is great compromise. Basically giving him $40M/yr for 1st two years of FA and he still gets to market as a 29 year old.
And forgo the FA payout when he’s 27? Not a chance.
If he gets $40 million a year for his 27 and 28 year-old year does it matter if it’s the last two years with the Pirates or the first two years with another team?
That does seem like a fair compromise, except for the part where he has to play for the Pirates for two extra years. There’s going to be a premium for that for sure.
I think the extension would be the hardest road to pull off because it’s hard to imagine Paul Skenes wanting to spend an extra year with the Pirates at any price. He’s been there for two years and they’ve only won about 45% of their games and their payroll has been something like 29th and 27th those two years.
I imagine he sees this too, and if he does there’s a pretty good chance that unless that offer is above $200M that even buying out a couple years of free agency is going to be a tough sell for Skenes.
Here’s my estimate: You have to figure that if he makes it to free agency as a 27 year old healthy he will get the largest contract for a pitcher in baseball history. If Skubal gets an 10 year, $400M deal then Skenes is looking at that as a floor. I would guess he’ll get whatever Skubal did in terms of AAV plus two extra years. He makes it at 29 and he’s in the same boat as Skubal now, which means 10 years, $400M is probably much closer to the ceiling than the floor.
I think we’re probably looking at a swing in earnings of something like $100M all by itself, and logically, you can say that buying out 80% of that is a fair deal. Except he also has to play for the Pirates.
Not to mention if he refuses to sign an extension the Pirates might trade him in 2027 or 2028 to a team that will make a commitment to win. So he can potentially get everything he wants doing that.
Where can I get my hands on the dope you’re smoking?
I don’t think either 2 or 3 are good strategies, you can plan for beyond skenes and still be aggressive in certain deals. But trading all of your far away prospects is also not the way to go
I’m not saying they should trade all of their far away prospects. I’m saying they should trade all of their far away prospects and some that will be ready for the majors in 2026.
The Pirates haven’t had a winning record since 2018 and haven’t been in a position to do anything in the playoffs since 2015. Between 1993 and 2012 I don’t think the Pirates had a single winning record, maybe they had one and I missed it? They are 26th in attendance despite having one of the top 5 ballparks in MLB.
There are very few good reasons to care about the Pirates right now except Paul Skenes, and there is virtually no chance they will ever get a player as good as him for four years again. They’re going to blow this opportunity by trying to get the team to .500 as cheaply as possible, but they shouldn’t. Four years of glory and then you can try again.
(Or the other two options, neither of which they are going to take)

I’m terrible at assessing values in trades. But this gives them a solid lineup for the next few seasons-if Johnson is ready to help in 2027, they let Lowe walk. This also keeps Florentino in the chamber for one more big move in the Skenes window. One other thought? They will likely end up with another top 5 pick in the draft lottery to either reload and/or flip it for another piece.
I am instinctively opposed to trading all those prospects – reading it made me wince….
But yeah, if you can get those deals, you pull the trigger and worry about down the road, down the road.
No no. I like your general idea but the Minnesota part should not be done. Braxton Ashcraft is already pretty darn good and will be even better and Valdez had a huge Arizona league season. Buxton is too much of an injury risk.
Valdez is a corner only guy. Ashcraft is in his mid 20’s and just had his first 100 plus inning season in 2025. Buxton has injury risk for sure, but the payoff would be huge. Nevertheless he has a NTC so he could block it anyway.
So a substitution for that deal…Kwan in Cleveland? Greene in Detroit? Butler or Soderstrom from the Athletics?
Agreed. This is a once in a hundred years opportunity. Take a real run for 4 years. That means adding 2 or 3 big bats. The starting pitching behind Skenes is quite good so they are set there. ONeil Cruz and Konnor Griffin give them 2 offensive forces. They need 5 so 3 big hitters (not “OK” hitters) would give them a shot. The payroll STILL would be lower than a lot of teams. Give it a fair shot Nutting. The city would be electric again.
I think there is a really good chance Skenes finishes the year somewhere else. Especially if he is on track for another Cy Young. I’m not sure what the record is for the highest A1 award ever for a pitcher, but I’m pretty sure Skenes is going to break it and that Nutting doesn’t want ot pay it.
Barring injury or getting signed to a long term deal (by someone else), he’s pretty much a lock to get the highest arb award ever for a pitcher at some point, which is currently $13.5M to 2019 Gerrit Cole and 2023 Max Fried. It is pertinent that Cole got his A2 and A3 salary not from Pittsburgh, but Houston.
If you are a billionaire (even if it is not especially liquid and tied up in assests), or even a millionaire many many times over, then surely at some point you have to actually spend the money on something fun.
I’d always considered that a perk of owning a baseball team was getting, some of the time, to have players like Skenes play on your team. If you look at Skenes, and think “oooh, Arb 1 is a little pricey” then you need to stop whinging about how unfair life is, stop moaning about other teams spending money, and actually try, instead of being a parasitic rent seeker.
I’m pretty sure this is something they screen for before selling to a new MLB owner. You have to answer no to “Do you plan to innovate and improve the ballpark experience?” and yes to “Do you plan to sit back and collect gobs of guaranteed TV money?”
The ones who are the least like that are (ironically?) the ones who made their money repackaging assets for investment (Dodgers, Mets, Giants, Brewers). I think it’s because they’re ones least likely to have taken over the family business, even though the family businesses themselves usually aren’t “rent-seeking.”

On the one hand, a savvy GM could completely rebuild their franchise with the assets from a Skenes trade. On the other hand, Cherington is probably the worst GM at trades in MLB right now, so he would probably trade for seven catchers and utility infielders.
I think you are being too harsh. To trade for talent you have to give talent. For years the Pirates competed by signing and playing Dominican talent, now everyone does that. They need to find a new competitive edge. Pittsburgh went through a really tough time as manufacturing firms belatedly closed or reduced staff. Now the economy is based on higher education and health care. Furthermore the owner has sharply reduced the riskiness of the rest of his portfolio
I’ll stick to Cherington in my response here because Nutting is an entirely different situation.
But Cherington, for all of his virtues, is so bad at trades. How many trades has he gotten more value than he gave up since he came to Pittsburgh? The only ones I can think of are the Joey Bart trade, Bailey Falter trade, and the Colin Holderman trade, and those are fairly small wins.
The most positive thing I can add is that there is still a small chance he could break even on the Bednar – Musgrove trade if Endy Rodriguez gets healthy. The most negative thing I can say is that if you added up all of the net value in all of the positive trades it would still not be enough to offset the Clay Holmes trade.
I think trades are a small enough part of a front office’s responsibilities that it normally can’t tank a front office by itself. But I wouldn’t trust Cherington to execute any strategy involving trades. We have given him a pass because he didn’t trade for Chris Archer but I think the record is long enough that we can see he is not good at this.

I forgot about that one! Yeah, that one turned out to be a very good deal for the Pirates in 2025, and considering Ortiz will likely never play again in MLB they will have won it for the future too.
OK, besides Horwitz which I think was probably a good deal irrespective of the unfortunate events involving Ortiz:
Dauri Moreta for a year of Kevin Newman was pretty good.
Johan Oviedo may also have been a good pickup. Though you could argue that Jose Quintana was a valuable enough asset that they could’ve got a better return.
Even though Jack Suwinski has collapsed (ZiPS kinda believes, I don’t), getting two years of a decent player from Adam Frazier isn’t bad.
On the other hand, besides the Clay Holmes trade, the Quinn Priester for Nick Yorke trade looks pretty disastrous. There’s also Robert Stephenson for Alika Williams, though Stephenson was on an expiring contract. And more important, he got bupkis from trading Starling Marte, Jameson Taillon, Josh Bell, and Joe Musgrove except for Bednar and whatever Endy Rodriguez turns into. So yeah, I don’t want the Pirates to trade at all, and I really don’t want Cherington to do it.
aaaand they cut Moreta. I hope I didn’t say anything else in this thread that is going to get completely undercut by the 40-man deadline transactions.
What virtues does Cherington have? They’ve built an impressive pitching staff around young arms: but other than Skenes, none of those young arms have been above average big leaguers for more than one season.
What Dominican talent? Startling Marte was their last good LA prospect signing to impact MLB unless you count Gregory Polanco’s brief impact prior to destroying his knee and shoulder by not knowing how to slide.
I don’t think Cole’s trade is all that pertinent, bc the team was being torn down. Of the core that was competitive from ’13 through ’15: Cutch had collapsed (and never was close to an All-Star again), Martin was gone, Cervelli was concussed, Walker was gone (in a bad trade, but was also just a 2-win player), Jung Ho was gone, Alvarez had failed, AJ had retired, and Cole himself was not exactly Skenes (6 WAR in 53 starts in ’16 and ’17). Joe Musgrove alone ~replaced Cole’s production in ’18 and ’19
Were they rebuilding when they traded Cole or trying to reload? Musgrove and Moran were higher minors prospects or had already debuted in the big leagues. At any rate, if NH had survived the 2019 collapse, he would have started rebuilding.

Pitchers & Catchers is 83 days away, and then it’s just 44 days to Opening Day. 18 weeks, 2 teams a week, that puts the last one up in the middle of ST. Since Dan does other things, I don’t think he can wait until after New Years to start.

Really, these aren’t meant to be final 2026 projections for the teams itself. It’s basically a spot to talk about the big chunk of players, and speculation is also pretty interesting pre-free agency sicne you can see where teams are. Plenty of opportunities for updates
There’s also the benefit that it gives something for people at a time where there’s just not a lot of action happening.

I really don’t think this team is very far from being competitive. They just need to figure out how to acquire players with tangible upside instead of giving hundreds of plate appearances to 1 WAR players – the Phams, Fraziers, and McCutchens of the world. Even if they don’t want to spend on the higher tiers of free agency, just get Jorge Polanco or Taylor Ward or something!

It’s both a testament to how good of a prospect Konnor Griffin is, and an indictment on the rest of the roster, that he projects as being the Pirates best hitter by almost 1 WAR over a full season right now.
I find it lovely that Paul Skenes’ 80th-percentile projection would be a career year for almost any pitcher, and for him it would be the highest ERA of his career by about a quarter of a run per 9 innings.
Will any player covered in this series have better comps than Paul Skenes? Heck, will any two players combined have better comps than Paul Skenes?

I mentioned this above but I really don’t think you should read too much into this. Konnor Griffin is very likely the best MLB prospect at the moment. I think he has Julio R / Tatis Jr / George Springer type vibes, and that’s if he doesn’t stick at shortstop and doesn’t hit his offensive ceiling.

Looking at Cherington’s career as a gm and man is 2013 the ultimate outlier. Yes, he has significant handcuffs in the cheapskate owner in Pittsburgh , but the lack of success on the development of position player wise is quite damning. I would guess they try to trade one of their pitchers for a young cost controlled position player like last year. I also predict they’ll win the we tried offseason free agency championship.
A top flight DH, a strong hitting platoon corner OF and really good health luck might be enough to make this a playoff team. It is not a bad projection.
Seriously if Endy Rodriguez had turned into a true fv55 hitter, Roberts hits like he once did , and Suwinsky hits like he did that one year, then this would be a very top team.

This is, by FAR, the best ZIPS projection that I have seen for the Pirates. If Dan is right, this team is a playoff contender.
I would take the “under” on playoff contention, unless Nutting goes Mr. Burns style signing of Strawberry, Griffey, Mattingly, Boggs, et al. As it stands now their offense is way more Homer J. Simpson and way less feared major league sluggers.
Crazy to think Reynolds had a 6+ war year at 26 and now’s he’s projected for “that” at 29.
Everyone thinks the Bucs should spend some money to fill holes, but realistically, I’m not seeing it. Even if they commit to spending $40m, how do you use that $40m to effectively improve in this market?
They could improve at catcher – but other than JT Realmuto, is anyone likely to be better than Davis/Bart? Maybe Danny Jansen? Maybe Caratini?
They could improve at 1B, but are we really suggesting they’d be better with Luis Arraez? Or should spend $10m on 40-yr old Carlos Santana?
They can improve in either corner OF, so maybe Harrison Bader? I don’t think Cedric Mullins is moving the needle. Maybe take a flier on Lane Thomas being young enough to bounce back, but fliers like that aren’t the type of investment anyone is talking about.
Personally, I’d want to sign Hae-song Kim to secure SS to start the year and then move him to 2B or 3B when Griffin’s ready. Then spend $10-15m on Bader.
(A better version of that would be to shell out $30m for Bo Bichette and $8-10m on, I don’t know, Austin Hays).
But I’m not convinced that any of those actually would be successful, even if the Pirates could convince someone to sign with them. Even the pie-in-the-sky options like Bellinger and Bichette have a lot of risk around them.
To genuinely move the needle, I think their best bet would be to improve at DH or OF by outbidding others for either Schwarber (whom Passan says they’re interested in) or Bellinger. It’s unlikely to come to fruition, and it would be a big risk to allocate that much of the budget to one FA signing, but otherwise, they’re nibbling around the edges with Bader or hoping for a Mullins rebound. (I can’t imagine they’re going to move on from Horwitz quickly at first, and with Griffin on the way, I think it unlikely they would sign a SS or 2B to displace Gonzalez from 2nd; they’ll want to see a full season from him sans injury.)
