Prospect Variance and Blocking Catchers

The Winter Meetings always feature trades, but two stood above the fray last week. First, the Guardians traded Andrés Giménez to the Blue Jays in a two-part transaction that briefly left Cleveland with three lefty-hitting first basemen. Then the White Sox traded Garrett Crochet to the Red Sox for four prospects. The best of that group, Kyle Teel, happens to play catcher, the same position as Chicago’s top prospect Edgar Quero. They even have the same future value grade of 50, which is the cutoff for top 100 prospects.
The Guardians made an extra trade to avoid doubling up on similar archetypes, sending Spencer Horwitz to the Pirates for three young pitchers, but the White Sox just kept both catchers. I heard a lot of murmured questioning of that decision as I walked around the Dallas hotel that briefly hosted the center of the baseball universe. But I think both teams were acting rationally, and that worrying about Teel and Quero overlapping is silly. I can’t prove it for you – but I did come up with some data that will hopefully sway your opinion.
Cleveland’s case was straightforward. Steamer projects Horwitz as a 2.5 WAR/600 PA player. It projects Kyle Manzardo as a 1.8 WAR/600 PA player. Josh Naylor? Steamer has him down for 2.4 WAR/600 PA. Three players for two positions — first and DH. (Yes, Horwitz has played second base, too, but he really shouldn’t be a second baseman, and I don’t think the Guardians would’ve used him there.) One of them would ride the bench despite being an above-average contributor, a poor decision for a team that’s trying to maximize its resources. Something had to give.
On the other hand, there are the White Sox. They, too, traded a young star, and the best player they got back plays a position where they already had a similar option. Teel was our 42th-ranked prospect on our updated Top 100 list in 2024, a polished all-around catcher who we expect to reach the majors at some point in the next two years. Quero was our 40th-ranked prospect, and you’re never going to believe this, but he’s a polished all-around catcher who we expect to reach the majors at some point in the next two years.
What makes these two situations different? Time. Those three two-win first basemen? That’s what they are right now. All three can’t play in the majors at the same time, though, which means that one is blocking out the present-day value of the other. Given that the Guardians are focused on making the playoffs in 2025, that doesn’t really work. On the other hand, Teel and Quero aren’t valuable to the White Sox because of what they’ll do in 2025; for them, it’s more about the future.
When you hear “Top 100 Prospect,” don’t take that as a final proclamation on what a player will be. For example, our 2019 Top 100 list had a delightfully varied midsection:

Your future value is no guarantee of where you’ll end up. There are tons of uncertainty. You can think of a 50-FV prospect as more of a distribution of possible future outcomes:

You can quibble over what exactly this means. Are our estimates imperfect? Definitely. Do players improve or get worse in unpredictable ways? Absolutely. Is this randomness? Fate? Unforeseeable hard work and confidence? Something deterministic that we simply don’t have the tools to detect yet? I don’t have an answer for you. The point is that while the label we’re putting on both White Sox catchers now is the same, what they’ll actually turn into as major leaguers is far from certain.
That’s all fairly obvious, but the magnitude matters. If the spread of outcomes is narrow, if most prospects similar to Teel and Quero turn into broadly similar major leaguers, maybe worrying about them blocking each other is reasonable. If the spread is wide, or if the most likely outcome is failure, that’s less clear. Estimating that distribution of outcomes isn’t easy, but it’s certainly doable.
I made a few assumptions to get a rough idea of how this looks in real life. First, I assumed that the White Sox are trying to compete three years from now – I had to pick a number, and that one felt like a reasonable middle estimate. Next, I decided that I’d look at projected WAR per 600 plate appearances as an estimator. Finally, I had to pick a sample of real-life players to use as comparisons. I used all the position players with 50-FV grades on our Top 100 prospect list in a given year.
I wanted to avoid having the data overly corrupted by the lack of a 2020 minor league season, so I settled on using three years: prospects from 2019 projected for 2022, prospects from 2021 projected for 2024, and prospects from 2022 projected for this upcoming season. In plain English, I took our prospect lists and looked at how the players who were given a 50 FV developed over the subsequent three years. I used projections rather than results because not all of these players got full playing time, so small-sample variance would swamp the results otherwise. Similarly, I decided not to limit my sample to catchers with 50-FV ratings because there simply weren’t enough of them.
I chose to exclude pitchers from this study. I’d have to make assumptions about how many innings equate to 600 plate appearances, and they don’t seem obviously comparable to hitting prospects, so I’m keeping the two separate. That still gave me 158 observations, plenty enough for my purposes here.
My first observation: There’s a real chance of failure; 33 of the 158 hitters with a 50 FV were projected for 0.5 or fewer WAR per 600 plate appearances three years later. Some of those guys never made the majors. Some did and underperformed. Roughly 20% of the time, in other words, your solid hitting prospect never materializes into someone you can count on.
Another 20% of the prospects (34 out of 158) were projected for between 0.5 and 1.5 WAR per 600 plate appearances three years later. That’s a nice rotational player, more or less; 2.0 WAR per 600 PA is the league average. Speaking of that, another 40% (64 out of 158) projected for between 1.5 and 3.0 WAR three years down the road. That’s the biggest population, and also the central outcome. Plenty of solid prospects become solid players, nothing more or less.
The top end is more diffuse. There are 21 players between 3.0 and 4.0 WAR, five in the 4.0-5.0 range, and then Gunnar Henderson alone at the top, projected for nearly 6.5 WAR per 600 PA in 2025. Here are the data I used, in a very stripped-down version, if you feel like playing along at home.
Let’s try that chart again, this time with some odds on it:

Now that we have a distribution, we can think about what the White Sox are doing a little more clearly. Any individual 50-FV prospect has a 17% chance (in this data set, at least) of ending up as a player projected for more than 3.0 WAR three years down the road. But if you have two prospects playing the same position, there’s a one-in-three chance (31%) of developing an All-Star-caliber option, assuming their development is, broadly speaking, independent.
When you put it that way, what the White Sox are doing makes more sense. Having a 31% chance of developing a catcher who is a borderline All-Star or better sounds a lot better than a 17% chance. Even better, the risk of ruin decreases substantially when you have two catchers instead of one. Consider the Padres and Rays. They’re good teams, frequent playoff contenders with plenty of star-level performers. And yet, over the last three years, they’re 23rd and 24th in catcher WAR.
That unquestionably hurts their ability to compete in the playoffs – each are basically playing a roster spot short compared to their opponents. And what are they supposed to do about it? Good catchers are hard to acquire. You can’t just move someone over from a similar defensive position. The best ones mostly don’t make it to free agency. If you start with a bad situation, and can’t somehow convince the Braves and A’s to send you William Contreras for almost nothing (hi Milwaukee!), you’re out of luck.
With one top catching prospect, the data suggest that the White Sox would be looking at a bad outcome – a backup or complete washout – roughly 43% of the time. Imagine exiting a rebuild that took you half a decade and resulted in some absolutely miserable teams, only to have your new contender hamstrung by a lack of options at catcher. The odds of that happening dip to 18% if you instead have two 50-FV catchers to develop. So let’s look at our chart one last time, this time with the result of two 50-FV prospects at the same position:

No one wants to plan on failure. It would be great if every prospect panned out. But that just can’t happen – it’s not even mathematically possible. There are only so many wins to go around. Hoping your guys pan out isn’t a good team-building strategy; it’s important to have backup plans and redundancy. Volatile players at far-away timelines are risky, and I don’t see anything wrong with managing that risk by targeting an exciting prospect like Teel.
Maybe I’m preaching to the choir on this one. It feels pretty straightforward to me: Prospects fail, so there’s nothing wrong with having extras if you’re not trying to put them on your major league roster right this minute. But the concept of blocking is overused among prospects. Getting good players is a great idea. Where they play matters less than how good they are, and doubling up can be valuable if you’re trying to avoid leaving a hole in your roster. Variance is real – the good teams account for it in their decision-making.

I like Teel a lot, and usually teams should just go for talent and worry about fit later. Certainly this team should not have settled for a lesser prospect.
The big problem I have with Teel and the White Sox is that Teel is ready to go now but the White Sox have almost zero talent on the big league roster (except Robert, who will be traded if he ever gets healthy enough to play well again).
This means that the White Sox have a lot of incentive to not play Teel in the majors this year since it will start his service clock, and instead let Korey Lee and Quero take whacks at it first (Lee because his service clock has already started, Quero because he only has one option left). And if Teel is hanging out in AAA and they don’t trust Quero’s defense enough to have him in the majors, then they’re both fighting for time at the same spot. This is inefficient for the White Sox and it downright stinks for Teel.
I don’t think that this is the White Sox’s main problem or anything, the main prospect is having so little talent. Considering the fact that this is more of an issue for Teel than the White Sox, I bet the White Sox do nothing. But if a team that desperately needed a catcher (Rays, Cubs, Padres, etc) offered to swap a prospect at another position for Teel with roughly the same value then it really would make sense for everyone.
Would not surprise me if Quero ends up playing primarily 1B/DH in the majors. His throwing arm is one of the worst I’ve ever seen as a catcher, at least in terms of actual throws. Cannot throw directly to the base to save his life, he has to one-hop them. His pop time and receiving are fine, but he can’t throw. Either he needs to massively increase his arm strength or he’ll end up as end-of-career Miguel Montero defensively (can be trusted as a receiver and blocker, but the opposing running game with go crazy).
Teel also needs more seasoning, though for opposite reasons. His patience is very good, but he’s a bit too passive, and will swing over the top of vertical breaking balls with regularity. Defensively he’s ready, but I would not trust him with a bat in MLB yet.
Not sure how feasible this is but an idea I’ve been thinking on is assigning pre-FA value based on almost a bidding system, where teams can pay a fee (as % of offered contract) to offer players on other teams (including minor leaguers) a contract and the teams in control of the player can retain them for a % of the offer (scales up w/ service time like arb), trade them, or let them go to the bidding team (if the player accepts-the controlling team can override a player going to another team w/ an appropriate contract and trade them but the player has final say in accepting a new team’s offer).
Would incentivize teams to bring up prospects when they’re ready or deal them b/c other teams would be valuing them as ready MLBers.
Not sure if this would encounter any major problems but if not it would be a much more elegant, market-based system than the arb system which uses command economy panels to rather poorly assign value and doesn’t address service time stuff and the other current systems that try to patch over that (ie the ROY system they implemented recently).
The obvious problem with this system would be that you need to balance giving teams incentive to make bids by having some potential reward (meaning not every bid will be bypassed with the controlling team making a smaller offer and there’s a chance of bidding teams getting a player) with not letting big market teams run over small market ones. But maybe you could find an ideal between those two.
This would also shift the market in favor of veterans vs players with team control because the surplus value would still be there but much reduced. IMO right now the balance is shifted way too much in favor of team control players having too much value and lowend FAs having too little because there’s so much surplus value with prearb years especially. Less talented players get playing time and roster spots because of that upside and imbalance.
So what you’re saying is Cleveland should have traded all three of their lefty-hitting first basemen for the White Sox’s two polished all-around catchers who we expect to reach the majors at some point in the next two years. Got it.
Two other things worth considering: 1) it would not be terrible if both of these prospects succeeded (a majority of those in the 46-56 2019 group did). You can get something back trading an everyday catcher under a few year of team control. 2) On the other hand, if Quero succeeds and Teel doesn’t, the Crochet deal will look in hindsight as a bad one. This article effectively suggests that an advantage of trading for Teel is that one is buying Quero insurance (and vice versa). That insurance policy is not going to be perceived as very valuable three years from now if Teel doesn’t come through.
As the old folks are happy to tell you: “Hindsight is 20-20.”
If Teel doesn’t come through (and Montgomery doesn’t make up for it), the Corchet trade is going to look bad regardless of whether Quero was there or not.

Hoping our guys pan out was basically the tagline for the White Sox of the first part of this decade with Moncada, Eloy, Robert, Vaughn, Madrigal, Sheets and absolutely no backup plan.
Not only that–what either of those guys might fetch in trade come next summer might look a lot juicier than what the White Sox could flip one of them for in the immediate wake of the Crochet trade. That’s a different kind of hedge, to be sure, but not a bad one either.
Yeah, this totally makes sense. I’ve always hated the exercise where some prospect analysts predict a team’s future lineup 4 years down the line and populate it with the team’s best prospects. I get that it’s a fun to dream and it’s probably something readers want, but it never, ever works out that way. Some guys fail, some less regarded prospects work out, people get injured, trades and free agent acquisitions happen. Just get good prospects, let them sort themselves out.
Reminds me of the Jays situation from a few years ago with Kirk, Jansen, and Moreno. Obviously didn’t end up being a problem since they were able to flip Moreno and Kirk and Jansen were mostly a pretty good tandem.
I’m surprised sites actually make those projected lineups and people read them. So many low odds and no consideration of future draft picks, trades, and FA as what team was made of 100% prospects from 4 years ago
So who plays in Charlotte and who plays in Birmingham? Or does that not matter?
One reason the White Sox last rebuild resulted in such a short competitive time is that they accumulated just barely enough prospects to field a good team and then very little depth behind them to cover when things went wrong, people approached FA, or as capital to trade to plug holes.
I wonder about prospect outcome variance due to position but you would likely need to include additional years to produce sufficient sample sizes
Putting aside the general point about stacking prospects at a position, catcher is the one position where you can have two good players because of the rest they need. Ending up with two great 1B/DH is not a bad outcome but it may require a trade. Ending up with two great Cs allows for a time share at C and DH that can maximize value (and/or lead to a trade).
Ben understandably assumes that catchers pan out at the same rate as other positions, but that seems unlikely to me, which further supports the idea of stacking catching prospects in the same way that LA or TB hoards pitchers
Honestly those 2019 midsection rankings ended up being pretty darn accurate all things considered.
It would be interesting to have the ability to view all prior prospect lists with career WAR, top WAR season, and the next available projected WAR. It is a lot of work to compile all that data together for even a handful of prospects, so having aire support would be awesome.

Your argument is as clear and lucid as how obvious it *should* be. That this came in direct response to what you were hearing in a place full of baseball’s apparent top minds made me o_O
Riveting stuff. Given the flexibility of playing time at the position, I wonder if there is a way to develop both of these players in the majors simultaneously .
Also, if you’re going to have two of a position catcher isn’t bad especially with how teams load manage nowadays. You can 50/50 catcher at bats and get them some DH ABs on catching off days.
Variance absolutely matters, but I’m not sure we should expect it to be uncorrelated. These two prospects play the same position in the same organization. They profile as similar players. A lot working to push them to similar outcomes.
It’s the one obvious nitpick with the article; these two development outcomes are not independent in any way, shape, or form, which makes Ben’s probabilities a little silly. There isn’t much the White Sox can do about that, but it is worth pointing out.
Getting distracted by minor details, but the Brewers probably got William Contreras for less than nothing, since Joel Payamps looks like he will probably be/have been more useful than Esteury Ruiz.
Probably hindsight/confirmation bias, but sometimes it seems like three-way trades work out as two teams trading the main players involved and a third team jumping in and prying away the best player in the deal, like Contreras here and the Nats getting Trea Turner in the Wil Myers deal. I guess with this deal the Brewers did have to get involved because the A’s wanted Ruiz as their return for some reason, while the Rays just seemed to have an excellent deal in place and then outsmarted themselves by flipping Turner for Souza.
Where is Bobby Witt on that list??? Surely he would be the top guy on it.
If you mean the 2019 top prospect list, I think those lists are made before the season and before the draft so Witt, Rutschman and other 2019 draftees would not be on it.
